Did you ever think about adding one unique superior Hero/General for every race?
He could be an extremly strong Hero-like "creature" that replaces the Hero in a unit.
Adding the benefit of choosing where you place the attributes could be enough power (like a elf specializing on missle, Orcs on Str. or something) Maybe with higher skill-caps and 3 instead of 2 additional attacks...
That would increase the tactical depth of the game dramatically... especially when you add the problem that if he falls the moral of ALL units is decreased by 20. every advantage needs a downside right?
so you would have to choose: using him in melee etc or better keep him out protecting him...

Once this game around the King is stabilized, you could even make this figure add special skills to that unit, like:
Necro - Raising dead (= troll-regenaration [or spawning new units?!])
Elves - poison/sacred blades (like the Gobbos arrows)
Deamons - Blight (automatic str. 4, 8, 12 hit against every unit in melee every tick)
Dwarfs - Pistols (like the chariot impact dmg)
Orcs - Berzerk (increasing reaction by 1, 2, 3)
Humans - blinding light (10, 20, 30% chance to avoid hits)
Would like to know what you think about that!
I think it would make the game way more interesting. You had to decide: use the general or protect him. Try to focus the opponents general or try to avoid him.
